Don’t buy the tool. Buy the work.

For every dollar enterprises spend on software, roughly six are spent on services and headcount doing the work the software was supposed to help with. That ratio is the most important number in enterprise AI, and almost every vendor is on the wrong side of it. Copilots sell tools into the one dollar. The prize is the six.

The distinction is between copilots and autopilots. A copilot sells your team a tool: per-seat licenses, your people still run the process, your people still bear the output. An autopilot sells the finished work itself — the close, closed; invoices, paid; controls, tested — priced per outcome, with the evidence attached. If you sell the tool, you are racing the model: every capability release erodes your differentiation. If you sell the work, every model improvement makes your service faster, cheaper, and harder to compete with.

Fourth, operate exception-based, prove every action on an Evidence Ledger, and ratchet autonomy on evidence.

Intelligence and judgment

Work divides in two. Intelligence — rule-dense, verifiable, high-volume: matching, coding, testing, filing — goes to agents, at machine speed, under controls. Judgment — what to accept, what to risk, what to sign — stays with people, concentrated at the exception queue. And the boundary moves: every human decision on an exception feeds agent policy, so today’s judgment becomes tomorrow’s intelligence. That is what the autonomy dial measures.

The wedge

Where to start is not a mystery. Start with work the enterprise already sends outside — AP processing, reconciliations, shared-services intake, audit preparation. The budget already exists, it is already bought as an outcome, and replacing a vendor beats restructuring an organization. Then expand toward the judgment-heavy work no BPO could ever take. The outsourced task is the wedge; the insourced work is the long-term prize.
